SaaS marketing planning: six-tab spreadsheet structure
A six-tab SaaS marketing planning structure for organising decisions, budget, compliance, channels, forecasts and monthly variance for finance review.
What to take away
- The six-tab spreadsheet structure is Decisions, Budget, Compliance, Channels, Forecast and Variance. Give every row an owner and a date.
- Budget rows use monthly pounds plus annual run rate. Compliance rows record the applicable ICO fee tier and consent tool.
- Commit to three channels only. Each channel row must show audience, offer, monthly target and conversion assumption.
- Forecast in pounds and deals. Finance needs both to review the plan.
Build the six tabs before you write prose
For a SaaS marketing plan, start with a blank spreadsheet. Create six tabs. The first five are Decisions, Budget, Compliance, Channels and Forecast. Add Variance as the sixth. Do not write an essay first. The tabs force numbers into the open and give finance a structure they can audit.
Six tabs to build first
- Create blank spreadsheet
- Add Decisions tab
- Add Budget tab
- Add Compliance tab
- Add Channels tab
- Add Forecast tab
- Add Variance tab
The Decisions tab records revenue target, sales cycle length, marketing share of pipeline, plan owner and review date. Add a baseline and target for MRR or ARR, CAC, customer churn, LTV and CAC payback, with the definition and measurement period for each. Fill one row per quarter. This gives finance the assumptions behind the plan.
Budget tab columns and example rows
Use these columns: Line ID, Cost line, Category, Owner and Start month. Add End month, Monthly GBP, Annual GBP, Finance code and Evidence. Add a Total row for run rate and a Total row for one-off costs.

Annual GBP
- HubSpot Professional
- Google Ads
- LinkedIn Ads
- Semrush Pro
- Cookiebot
HubSpot sells marketing automation with tiered seats and contact limits, while Google Ads charges per click via auction with no fixed minimum spend. LinkedIn Ads uses a daily budget and often costs more per click than search.
Semrush Pro is a subscription with monthly limits on reports and projects, while Cookiebot, a consent tool, offers a free tier for small sites and paid plans by page views. Check current prices before committing. Record each supplier's current GBP quote, billing period and relevant allowance in the Budget tab; do not treat a free tier or an auction-based ad cost as a fixed quote.
Compliance tab maps law to cost
Columns: Channel, Data touched, Lawful basis, PECR rule and ICO fee tier. Then Consent refresh owner, Cookie audit date, Vendor and Monthly GBP. Add one row per tracking or email channel.
The ICO data protection fee is tiered by staff numbers and turnover. Smaller firms often pay tier 1. Marketing should still see the number and the owner. Email and cookies fall under the Privacy and Electronic Communications Regulations 2003. A consent basis column stops an audit gap.
If you sell into the EU or US, add a procurement row. Use current Department for Business and Trade guidance to inform market research, checking that it applies to the market in question. Treat that row as a planning input, not a launch task.
Channels tab commits to three routes
Columns: Channel, Buyer stage, Audience, Offer and Monthly target. Then Unit, Conversion assumption, Pipeline value GBP, Owner and Review date. Pick three channels. More than three spreads proof too thin.
Example: partner channel aims for 12 qualified introductions a quarter. Content channel aims for 300 demo-page visits a month. Paid search aims for 40 trial signups a month. Each row needs one owner.
Read the channel strategy guide before you lock rows. Then test the plan against the strategy and planning guide so pricing and positioning match the channel targets.
Forecast tab turns targets into revenue
Columns: Month, Channel, Target volume, Conversion rate and Opportunities. Then Deals, Average deal size GBP, Revenue GBP, Assumption owner and Variance. Use a rate you can defend. If 300 demo-page visits give 15 trials and 5 opportunities, show that arithmetic.
Keep forecast in pounds and deals. Finance will ask for both. Review variance monthly and rewrite the assumption, not the target.
Variance tab tracks plan against actuals
Use columns: Month, Line ID or Channel, Planned GBP, Actual GBP, Variance GBP, Variance %, Reason, Owner, Corrective action and Review date. Calculate Variance GBP as actual minus planned, and record whether the difference is favourable or adverse for that line. Review monthly, link each variance to its assumption, and keep the original plan value so finance can see what changed.
Common questions
How long should a SAAS marketing plan be?
One Decisions tab and five number tabs. If prose runs past four pages, move detail into the tabs.
Should compliance costs sit in the marketing budget?
The ICO fee usually sits with the data controller. Consent tooling, cookie audits and legal review are marketing costs and belong in the plan.
How often should the template be updated?
Monthly for actuals and variance. Quarterly for channel targets. Rewrite annual assumptions only when evidence changes.
What if finance rejects the forecast?
Ask which assumption they dispute and rebuild that row with them. A plan finance helped shape is harder to cut in the next budget round.
