How to set realistic SaaS CAC and payback targets for UK companies
Illustrative pound ranges for SaaS CAC by segment and deal size, a worked payback example, and what to compare when no UK benchmark survey exists.
What to take away
- There is no single UK CAC benchmark. Cost moves with segment, deal size and channel mix, so treat published ranges as a starting gate.
- The number that matters is CAC payback in months, measured against gross profit rather than cost per lead.
- UK ad auctions, salaries and sales cycles differ from US data, so dollar benchmarks need adjusting before they mean much here.
- Compare against your own cohorts first, then use sector ranges to spot spend that has run away.
Why UK CAC figures rarely match US benchmarks
Most CAC benchmarks in circulation come from US surveys, quoted in dollars and drawn from a larger buyer pool. UK software companies often sell into a few thousand eligible accounts.
Smaller auctions cut both ways. Narrow targeting can push cost per click up, while limited reach caps spend before returns tail off. Salaries and hiring timelines in England differ again.
Marketing spend is only part of the total. Agency fees, ad spend and software subscriptions carry VAT treatment that changes your outlay, and HMRC's business tax guidance sets out the rules.
Pre-revenue teams can draw on grant or loan finance, which lifts the defensible CAC ceiling because someone else carries part of the cost. GOV.UK lists finance and support to check against your plan.
Owned channels usually produce the cheapest conversions, which holds blended CAC down. Lead data gathered for nurture still has to be handled under the Data Protection Act 2018, which shapes what you can lawfully send.

How to work out your payback period
Payback shows how long a customer must stay before acquisition spend is returned. Use your last full quarter.
Payback calculation steps
- Add all acquisition costs for the quarter
- Count new customers and their sources
- Divide total cost by new customers for CAC
- Multiply monthly revenue by gross margin
- Divide CAC by gross profit for payback months
A worked example in pounds
A UK SaaS company spends £9,000 a month on paid search and LinkedIn, £6,000 on a part-time SDR and £1,500 on tools. All figures here are illustrative.
Monthly acquisition cost is £16,500, and 11 new customers gives a blended CAC of £1,500.
Average revenue per customer is £250 a month at an 80% gross margin, so monthly gross profit is £200. Payback is £1,500 divided by £200, or 7.5 months.
Costs land on both sides of that funnel, and misalignment inflates them. Our notes on sales and marketing misalignment explain how the gap shows up.
What to compare instead of a headline CAC
Blended CAC hides channel variation, and that is usually where the argument starts. A self-serve motion might acquire customers for £70 each, while an enterprise motion might spend £30,000 to win one logo.
Segments and cohorts give a fairer read. Split new customers by plan, region and source.
Lifetime value to CAC remains the usual guardrail, and a higher ratio buys more room to grow. Below that level, every pound spent takes longer to return.
Churn moves payback more than any channel swap does, because retained customers keep adding gross profit. Annual billing shortens the effective payback window.
Channel mix changes the total as well. Paid social rarely rescues a weak funnel, which our guide to LinkedIn ads for SaaS companies sets out in full.
Common questions
What is a good CAC payback period for UK SaaS?
Under 12 months is comfortable for most small teams on annual contracts. Twelve to 18 months is workable with low churn. Beyond 24 months, cash gets tight.
Why is UK CAC different from US benchmarks?
Often it is not higher in absolute terms, because US salaries and ad rates tend to be larger. The difference is market size: fewer eligible accounts means less room to scale before costs rise.
Should I track blended CAC or paid CAC?
Track both. Blended CAC shows whether the whole engine works, while paid CAC reveals what each channel costs. Set channel budgets with the paid figure.
Where can I find UK-specific SaaS benchmark data?
Published UK-only CAC surveys are thin, so most ranges come from company accounts and investor reporting. Your own cohort data will beat a generic average.
